Side-by-side comparison of the 20-module, 295-requirement PRD Ram's team sent against our latest Excel migration plan. Surfaces what we already cover, where we're lagging, and the scope-framing deviation both teams must align on before go-to-market.
Two files: the no-budget one is safe to share with Ram's engineering team. The with-budget one is for you to present to Ram separately — it adds a Budget Detail sheet and budget columns on the module and workstream tables.
All 20 modules and all 295 requirements from the PRD delivered — they do not care whether it is greenfield or on existing IP, only that every feature ships for EspeciallyYours + 77 LabelShoppers stores.
253 named work packages across 20 modules, each sized by role × hours × rate, plus 7 program cost lines (PM, hardening, pentest, infra, training, contingency). Grand total $917,651. Every line appears on the Budget Justification and Line-Item Justification sheets so Ram can audit any number.
Open the with-budget Excel → "Line-Item Justification" sheet. Find the module in question, read each work package's name, role, hourly rate and hours; the line cost multiplies out. Module labor = sum of its work packages; infra is listed per module; program costs (PM, hardening, pentest, infra, training, contingency) are broken out separately. If Ram asks for a true zero-IP greenfield rebuild instead, re-baseline to ~$2M+ / ~18 months.
Each of the 20 PRD modules mapped to our existing plan, with status and notes.

All scope-framing differences between the PRD and our plan, with recommendations.
Ram's team wants DealStore to cover ALL 20 modules and all 295 requirements from the PRD — they do not care whether that is greenfield or on existing IP, only that every feature ships. Our budget is the bottom-up, fully-justified cost of delivering every P0 and P1 on the existing DealStore platform IP: named work packages sized by role and hours, plus program costs (PM, hardening, pentest, infra, training).
Confirm with Ram that delivery on the existing DealStore IP is accepted. If Ram wants a true zero-IP greenfield rebuild, scope and timeline must be re-baselined; otherwise this plan delivers full PRD coverage on the existing IP.
PRD M14 P0 requires a section-based theme editor for end-merchants. The bottom-up budget funds a full theme editor (section blocks, settings, persistence) as part of M14 — 136 eng-hrs across Frontend + BackendSr.
Editor is in-scope and budgeted. Confirm post-GA enhancement roadmap (third-party theme marketplace) is Phase 2.
PRD M20 lists 12 P0 items including versioned public GraphQL admin API, OAuth token scopes, plan entitlements. Our plan defers these to Phase 2 readiness (by design, per PRD’s own Phase 2 scope).
Align: PRD explicitly scopes the app platform to Phase 2. Mark M20 public-surface P0s as Phase-2 in our tracker so both teams read them the same way. Internal API + webhooks + events remain Phase 1 P0.
PRD M17 has 2 P0 (marketing consent management, social sharing) and 6 P1 (campaign tool, automated emails, SEO toolkit, UTM, pop-up, product feeds). Consent management and the automated emails/pop-up are now budgeted (GC-33); the SEO toolkit and segment sends are budgeted in M17-3 and M17-4.
Task P3-13 covers SEO audit + segment send before LabelShoppers GA. Discount-linked campaigns (P2) are post-GA.
PRD open question #1 flags India-first then US/EU/UK. Our plan runs single-currency (USD) for EspeciallyYours + LabelShoppers (US retailers). Multi-currency pricing (M3 P0) and multi-language storefront (M19 P1) are not in our plan.
The PRD lists multi-currency, markets and admin localisation as P1 (M19-05/07/10, M9-23), so they are now budgeted (GC-36, GC-37). If launch is US-only, Ram can defer them and the budget drops by those packages. Confirm launch regions.
PRD scopes POS, B2B wholesale, subscriptions, public headless API to Phase 2. Our plan agrees — these are NOT in the Phase 1 scope. M20 funds the internal API + webhooks + events + OAuth scopes + rate limiting; the public headless surface is Phase 2.
No action. Document alignment for Ram; flag any Phase-1 POS/B2B/subs ask as a scope change requiring a change order.
Cross-cutting requirements that apply to every module.
| Area | Target | Our Status | Note |
|---|---|---|---|
| Performance | Admin p95 <1.5s, API p95 <400ms, Storefront LCP p75 <2.5s | Verifying | E2G storefront LCP validated. Admin p95 needs load-test pass at GA hardening. |
| Scalability | 10k stores Y1, 50x flash-sale, 100k products/store | Partial | 77-store consolidated target proven. 50x flash-sale load test pending (P3-11). |
| Availability | 99.9% uptime, zero-downtime deploy, RPO 15min/RTO 4hr | Verifying | Zero-downtime deploy via Cloudflare Workers. DR plan needs documented RPO/RTO test. |
| Security | OWASP Top 10, PCI-DSS, TLS 1.2+, encryption at rest, WAF | Verifying | PCI-DSS via Stripe hosted fields. WAF + DDoS via Cloudflare. Pentest scheduled pre-GA. |
| Privacy | GDPR, CCPA, India DPDP, consent logging, deletion workflow | Partial | DPDP built into DealHealth lineage. GDPR/CCPA consent + deletion runbooks pending. |
| Accessibility | WCAG 2.1 AA admin + default themes + checkout | Partial | Default theme AA-checked. Admin + checkout AA audit pending GA hardening. |
| Data integrity | Idempotent orders/payments, transactional inventory, audit trails | Covered | Idempotency keys enforced. Inventory reservation transactional. Audit trail live. |
| Rate limiting | Per-store quotas + login/checkout/discount protection | Verifying | Login/checkout protected. Per-store API quota enforcement pending M20 GA. |
